When Alistair Cooke retired in March 2004 and then died a few weeks later, he was acclaimed by many as one of the greatest broadcasters of all time. His Letters from America, which began in 1946 and continued uninterrupted every week until early 2004, kept the world in touch with what was happening in Cooke's wry, liberal and humane style. This selection, made largely by Cooke himself and supplemented by his literary executor, gives us the very best of these legendary broadcasts. Over half have never appeared in print before. It is a remarkable portrait of a continent - and a man. Fred Astaire 26 June 1987 Movie stars don't make it. Nor statesmen. Not Prime Ministers, or dictators unless they die in office. Not even a world-famous rock star, unless he's assassinated. But last Monday, none of the three national television networks hesitated about the story that would lead the evening news. On millions of little screens in this country and I don't doubt in many other countries around the world, the first shots were of an imp, a graceful wraith, a firefly in impeccable white tie and tails. And for much longer than the lead story usually runs, for a full five minutes on NBC, we were given a loving retrospective of the dead man, ending with the firm declaration by Nureyev that 'He was not just the best ballroom dancer, or tap dancer, he was simply the greatest, most imaginative, dancer of our time.' And the newsmen were right to remind us of the immortal comment of the Hollywood mogul, who, with the no-nonsense directness of an expert, reported on Fred Astaire's first film test: 'Has enormous ears, can't act, can't sing, dances a little.' That Hollywood mogul, long gone, spent his life ducking round corners, to avoid being identified as the oaf who looked in the sky and never saw the brightest star. However, that expert opinion was, as the lawyers say, controlling at the time and in Astaire's first movies, there was no thought of allowing him to act or sing. But not for long. And thanks to the invention of television, and the need to fill vast stretches of the afternoon and night with old movies, it has been possible for my daughter, for instance, to claim Fred Astaire as her favourite film star from the evidence of all the movies he made fifteen, ten, five, three years before she was born. When I got the news on Monday evening here, and realized with immediate professional satisfaction that the BBC had smartly on hand a musical obituary tribute to him I put together eight years ago, I couldn't help recalling the casual, comic way this and similar radio obituaries came about. I was in London at the end of 1979, and Richard Rodgers - one of the two or three greatest of American songwriters - had just died, I believe on New Year's Eve or the night before. Britons, by then, were getting accustomed, without pain, to making what used to be a two-day Christmas holiday into a ten-day much-needed rest. For all laborious research purposes, the BBC was shut up. And there was no retrospective programme on the life and music of Richard Rodgers in the BBC's archives. Of course, in a gramophone library that looks like an annex to the Pentagon, there were hundreds, perhaps thousands, of recordings of his songs. The SOS went out to a writer, a producer, and - I presume - a man who had the key to the gramophone library. The silent place was unlocked, and the three of them laboured through the day to put together an hour's tribute to Richard Rodgers. It was done. It was competent enough, but rushed to an impossible deadline. This hasty improvisation happened just when my own music producer and I, who had enjoyed working together for six years or so on American popular music, were wondering what we could offer next. We'd done a sketch history of jazz, through individuals. We'd gone through all the popular music of the 1920s, 1930s and 1940s, and were stumped for a new series, at which point I asked if we mightn't go and talk to the head of the channel, network or whatever. We went in, and the genial boss asked me what we had in mind. 'A morgue,' I said. A what? 'Where', I asked, 'is your morgue?' He was not familiar with the word, a newspaper term. 'Well,' I said, 'all newspapers have them.' 'How d'you mean?' 'If, I explained, 'Mrs Thatcher died tonight and you woke up and read a two-sentence obituary, you'd be rightly outraged. But if you saw a two-page obituary, you'd take it for granted. When d'you suppose it was written?' 'That's right,' he said thoughtfully. What I was proposing was a morgue of the Americans eminent in popular music and jazz, so they'd not get caught short again. A splendid idea, the man said; pick your stars. We made a list and were commissioned to return to America and finish all of them. Naturally, we looked at a calendar, and birthdates of Hoagy Carmichael, Earl Hines, Harold Arlen, Ethel Merman, Stephane Grappelli, Ella Fitzgerald. But then, in a spasm of panic, we thought of two giants - if the word can be used about two comparative midgets: Irving Berlin and Fred Astaire. Berlin was then 91. And Fred Astaire was just crowding 80. The boss man, to whom the idea of a morgue had been, only a few minutes before, quaint if not morbid, wondered what we were waiting for. Better get busy, at once, on Berlin and then on Astaire. I remember doing the Astaire obit, then and there, while I was still in London. Meanwhile, we'd simply pray every night that the Lord would keep Irving Berlin breathing till I could get home and get busy. I remember being picked up in a car by a charming young girl to get to the BBC and record my Astaire narration - there wasn't a moment to lose. She asked me, in the car, what the script was that I was clutching. 'It's an obituary', I said, 'of Fred Astaire.' 'Fred Astaire,' she shrieked, 'dead?' and almost swerved into a bus. 'Of course, he's not dead,' I said, 'but he's going to be one day.' She, too, was new to the institution of a morgue. I recalled that when I was a correspondent for a British paper in the United States, and when for example. Dean Acheson was appointed Secretary of State, the first cable I had from my editor said, 'Welcome Acheson obituary soonest.' How ghoulish, she said. I imagine that to two generations at least, it's assumed that Fred Astaire, this slim, pop-eyed newcomer to Hollywood who couldn't act, couldn't sing, danced a little, only made a fool of the mogul through the movies he made, with Ginger Rogers, in the mid- and late 1930s. But long before then, from the mid-1920s on, he was already an incomparable star - as a dancer - to theatre audiences both in New York and in London. Perhaps more in London than anywhere, certainly in the 1920s, with the early Gershwin hits, Funny Face and Lady Be Good, and lastly, in 1933, in Cole Porter's Gay Divorce (which was the title of the theatre show; Hollywood would not then allow so shocking a title and called the movie version, The Gay Divorcee). Of all the thousands of words that have been written this week, and will be written, there is a passage I went back to on Tuesday night which, I think, as well as anything I know, sums up Astaire's overall appeal - the appeal that takes in but transcends one's admiration for his dancing and for his inimitably intimate singing style. This was written in November 1933, by a theatre critic who had so little feel for dancing that he marvelled why London should go on about 'Mr Astaire's doing well enough what the Tiller Girls at Blackpool do superbly'. The critic, the writer, was James Agate, the irascible, dogmatic, opinionated but brilliant journalist, and I believe the best critic of acting we have had this century. He is writing his review of Gay Divorce, after declaring yet again his contempt for musical comedy as an entertainment for idiots, deploring the play's plot and the acting and hoping 'Micawberishly, for something to turn up'. The fifth and final step involves the decision maker planning how to implement the various chosen solutions and to also plan out a set of aftermath separate monitoring, learning, and sustainability control systems. In order to comprehensively develop and investigate each and every one of these five process steps, the decision maker is asked to engage in thoroughly performing the seven thinking framework elements recommended in this book. Again there seems to be a linear mode of conducting these seven thinking elements until feedback looping analysis is performed, then nonlinearity enters the decision-making process. These seven thinking framework elements are described more fully in the succeeding chapters in this book. Gelingt es Unternehmen, kooperatives Verhalten der eingebundenen Akteure sicherzustellen und Lösungsansätze koordiniert zu entwickeln, kann dies ein wichtiger Wettbewerbsvorteil sein, um auch in einem turbulenten Marktumfeld die Kunden mit immer neuen Produkten zu überzeugen. Die vorliegende Arbeit greift diese Beobachtungen auf und entwickelt einen theoretischen Ansatz mittlerer Reichweite, der ein grundlegendes Verständnis für vertikale Informationsverarbeitungsprozesse schafft. Hierfür baut die vorliegende Arbeit auf dem Informationsverarbeitungsansatz auf und überträgt dessen theoretisches Grundkonzept auf vertikale Beziehungen. Auf diese Weise gelingt es, Ursache-Wirkungs-Beziehungen aufzuzeigen, deren Berücksichtigung unumgänglich ist, um industrielle Produktionsanläufe unternehmensübergreifend zu steuern. Um dem Ziel der Theoriebildung nachzukommen, nutzt die vorliegende Arbeit sowohl empirische Untersuchungen als auch theoretisches Vorwissen und gliedert sich in drei logische Schritte. Auf Basis einer Literaturanalyse werden im ersten Schritt wesentliche Besonderheiten der Anlaufphase herausgearbeitet und vorliegende Erkenntnisse zur Lieferantenintegration reflektiert. So gelingt es, die kontextspezifischen Besonderheiten der Anlaufphase zu erfassen und bestehende Forschungslücken aufzuzeigen. Die Ergebnisse des ersten Forschungsschrittes münden in drei Forschungsfragen: 1. Welche theoriegeleiteten Motive begründen den Informationsaustausch in einzelnen Abschnitten der Anlaufphase? 2. Wie gestaltet sich die Wechselwirkung zwischen theoriegeleiteten Motiven des Informationsaustausches und eingesetzten Mechanismen zur Lieferantenintegration? 3. Wie beeinflussen Unsicherheiten den Informationsaustausch in der Anlaufphase? Im zweiten Schritt wird die Forschungsstrategie entwickelt, um die formulierten Forschungsfragen zu beantworten. Mittels einer Kombination aus Fallstudie und Q-Methode untersucht die vorliegende Arbeit Informationsverarbeitungsprozesse im Kontext der Automobilindustrie. Diese Branche eignet sich in besonderem Maße als empirisches Forschungsfeld. Globalisierter Wettbewerb, breite Produktpaletten und immer kürzer werdende Produktlebenszyklen führen dazu, dass Automobilhersteller neue Produkte in hoher Frequenz und unter gesteigertem Zeitdruck auf den Markt bringen. Gleichzeitig ist zu beobachten, dass Lieferanten für zunehmend größere Wertschöpfungsanteile verantwortlich sind. Folglich stehen Produktionsanläufe in der Automobilindustrie exemplarisch für eine zunehmende Anzahl von Produktionsanläufen, die durch hohen Zeitdruck und unternehmensübergreifende Zusammenarbeit gekennzeichnet sind. Die vorliegende Arbeit entwickelt einen Interpretationsrahmen, der es erlaubt, empirische Beobachtungen in abduktive Schlussfolgerungen zu überführen. Zu diesem Zweck berücksichtigt die vorliegende Arbeit die Überlegungen zweier Denkschulen und führt grundlegende Argumente zusammen. Während Anhänger ressourcenbasierter Denkschulen voluntaristisch ablaufende Lernprozesse als den Kern der Unternehmensanalyse betrachten, bildet in der neuen Institutionenökonomik die Opportunismusgefahr das zentrale Analyseelement. Die vorliegende Arbeit konkretisiert beide Denkrichtungen und leitet Kooperations- bzw. Koordinationsprobleme als theoriefundierte Kernmotive für vertikale Informationsverarbeitungsprozesse während der Anlaufphase ab. Im Sinne des Informationsverarbeitungsansatzes stellen Kooperations- und Koordinationsprobleme zwei Arten von Informationsverarbeitungsbedarf dar. Zusätzlich werden die beiden Variablen Unsicherheit und Integrationsmechanismen kontextspezifisch operationalisiert. Den dritten Schritt der vorliegenden Arbeit bildet die empirische Untersuchung. Im Rahmen der Fallstudie analysiert die vorliegende Arbeit neun Fälle. Ziel ist es, das Auftreten von Kooperations- und Koordinationsproblemen in einzelnen Abschnitten der Anlaufphase zu untersuchen. Gleichzeitig gilt es herauszufinden, mit welchen Integrationsmechanismen Unternehmen auf den bestehenden Informationsverarbeitungsbedarf reagieren. Aufbauend auf den Ergebnissen der Fallstudie wird im Rahmen der Q-Methode untersucht, welche Unsicherheiten die Informationsverarbeitung in frühen bzw. späten Abschnitten der Anlaufphase beeinflussen. Mithilfe des konzeptionellen Bezugsrahmens werden die empirischen Beobachtungen in Beziehung zu etabliertem Wissen gesetzt. Auf diese Weise gelingt es, empirische in theoretische Muster zu überführen. Die gewonnenen Erkenntnisse werden zu sechs Hypothesen verdichtet. Diese Hypothesen spiegeln die logischen Zusammenhänge der Informationsverarbeitung in vertikalen Beziehungen während der Anlaufphase wider. Konkret zeigt die vorliegende Arbeit, dass in frühen Abschnitten der Anlaufphase Informationen in erster Linie verarbeitet werden, um Kooperationsprobleme zu bewältigen. Im weiteren Verlauf der Anlaufphase verschieben sich die theoriegeleiteten Motive und Informationen werden zunehmend verarbeitet, um Koordinationsprobleme zu bewältigen. Gleichzeitig wurde festgestellt, dass sich die Mechanismen der Informationsverarbeitung nach Phasen unterscheiden. Während in frühen Abschnitten der Anlaufphase vorrangig planorientierte Mechanismen zum Einsatz kommen, dominiert in späten Abschnitten der Anlaufphase der Einsatz von adaptiven Integrationsmechanismen. Die Ergebnisse der Q-Methode runden das Bild ab und zeigen, dass Probanden den Informationsverarbeitungsbedarf auf verschiedene Unsicherheiten zurückführen. Demzufolge begründet Partnerunsicherheit den auftretenden Informationsverarbeitungsbedarf speziell in frühen Abschnitten der Anlaufphase. Aufgabenunsicherheit verursacht hingegen Informationsverarbeitungsbedarf in späten Abschnitten der Anlaufphase. In zweierlei Hinsicht sind die Ergebnisse der vorliegenden Arbeit von Bedeutung. Zum einen liefert die vorliegende Arbeit einen theoretischen Mehrwert. Denn sie erweitert das Verständnis darüber, welche Ursache-Wirkungs-Beziehungen die vertikale Informationsverarbeitung im Rahmen industrieller Produktionsanläufe maßgeblich beeinflussen. Zum anderen bieten die gewonnenen Erkenntnisse wichtige Entscheidungshilfen für die Unternehmenspraxis. Description The present thesis deals with vertical relations necessary to manage production ramp-up of complex industrial products across company boundaries. Less and less companies act as autonomous actors when it comes to transferring concepts into marketable products. Across industries network structures have been established and traditional corporate boundaries become increasingly diluted. In consequence, several companies along the value chain are working together to develop partial products within iterative product development processes, testing them and finally integrating discrete components into complex end products. Such product development processes often cause operational problems arising from highly interdependent activities. In order to develop problem-specific solutions, companies need to frequently exchange rich information. Thus, vertical information processing serves as a key capability enabling companies to manage production ramp-up within network structures. If companies succeed in implementing cooperative relations, this can help to sustain or build a competitive edge, as cooperative relations enable effective problem-solving. Control mechanisms can be supportive in building such cooperative relations. The more information about the partner¿s behavior is available, the better a cooperative attitude can be recognized. Thus, a balanced coexistence of control information and trust in a partner¿s cooperative attitude seems essential to effectively manage production ramp-up across company boundaries - especially in high velocity markets where short ramp-up processes are a precondition for market success. The present thesis addresses this idea and develops a middle-range theory, which provides a basic understanding of vertical information processing. The thesis builds on information processing theory and transmits its basic concept to vertical relations. Based on this approach, it is possible to analyze cause-effects relevant to manage interorganizational ramp-up of industrial production. For theory building the present thesis applies an abductive research approach and interprets empirical findings in the context of established knowledge. To this end, the present thesis is divided into three logical steps. The first step is based on available research and reviews specific characteristics of production ramp-up as well as research findings regarding supplier integration. It is thus possible to understand the context-specific challenges of production ramp-up in network structures and to identify existing research gaps. Based on the conducted literature review three research questions are derived: 1. Which theory-based motives constitute information exchange in different phases of production ramp-up? 2. What are the cause-effects between theory-based motives of information exchange and applied mechanisms of supplier integration? 3. How is information exchange influenced by uncertainties during production ramp-up? In a second step the present thesis develops the research strategy to address the derived research questions. A combination of case study research and Q-methodology is applied to analyze information processing activities within the automotive industry. This industry is suited particularly well to function as an empirical research basis: Increasing global competition, broad product portfolios and continuously shortened product lifecycles trigger automobile manufacturers to launch new products more frequently. Simultaneously, suppliers take broader responsibilities and account for growing ratios of added value. As a result, production ramp-up within the automotive industry exemplarily represents the cross-industry trend of increasing the number of production ramp-ups executed under high time pressure within interorganizational networks. In preparation of the empirical investigation and in congruence with the epistemological research approach the present thesis develops a theory-based interpretation framework suitable to derive abductive conclusions based on empirical observations. This framework considers and integrates two research streams. On the one hand resourced-based scholars argue that voluntaristic learning processes constitute the basis of economic organizations. On the other hand, followers of the new institutional economics focus on opportunism to analyze crosscompany interactions. This thesis integrates both research streams and develops cooperation and coordination problems as two discrete theory-based motives that explain information exchange during production ramp-up. Within the meaning of information processing theory these two motives represent two categories of information processing requirements. Furthermore, the two other variables of information processing theory are considered, namely uncertainty and integration mechanisms. The empirical study and its interpretation constitute the third logical step of the present thesis. Within the framework of a case study this thesis researches nine cases to investigate the occurrence of cooperation and coordination problems in different phases of production ramp-up. Additionally, it is investigated which integration mechanisms are applied to address different categories of information processing requirements. Based on results of this case study the Qmethod is applied to research how different categories of uncertainty affect information pro cessing in early and late stages of production ramp-up. Empirical observations are evaluated applying the theory-based interpretation framework. That way, empirical patterns are transferred into theoretical patterns. Gained conclusions are consolidated into six propositions, which reflect logical interrelationships of information processing during production ramp-up. Concretely, the present thesis demonstrates that in early stages of production ramp-up information is predominantly processed to handle cooperation problems. Continuing the production ramp-up process theory-driven motives shift and information is principally processed to handle coordination problems. Further, the empirical investigation has shown that applied mechanisms of information processing differ by stages. While in early stages mainly planbased mechanisms are applied, later stages are dominated by the application of organic integration mechanisms. Conclusions based on the Q-method contribute to an understanding of how information processing in different stages of production ramp-up is influenced by uncertainty. Results indicate that partner uncertainty is a central driver of information processing requirements in early stages. Task uncertainty, however, mainly causes information processing requirements in later stages of production ramp-up. For two reasons the results of the present thesis are important. On the one hand, the thesis delivers a theoretical contribution to understanding cause-effects relevant to information processing in vertical relations during production ramp-up. On the other hand, the thesis directly supports companies in managing information processing activities during production ramp-up. Based on the developed information processing model managers can identify and adjust operating levers in order to efficiently manage information processing. Thus, the present thesis addresses questions of academics and practitioners alike, who share an interest in ramp-up of complex industrial production.
